  • The client, produ­cing hygiene products for B2B and B2C, has grown across the EU by acqui­ring local businesses 
  • The client’s orga­ni­sa­tion as a “local company supplied by its country” inhi­bited econo­mies of scale and syner­gies in produc­tion, wareh­ou­sing and distri­bu­tion to custo­mers, as well as an effec­tive approach to e-commerce

Inno­va­tive approach

  • Crea­ting a European Opera­tions Center of Excel­lence to lead all key func­tional opera­tions across Europe, we tran­si­tioned the client to a pan-European opera­tion and supply chain, with an opti­mised network of outsourced 3PL distri­bu­tion centers supplied from low-cost internal and outsourced manu­fac­tu­rers, and pallet-to-parcel distri­bu­tion to customers 
  • The end-to-end order fulfil­ment process was opti­mised and controlled by part­ne­ring with world-class 3PLs (Third Party Logi­stics) and by deploying and lever­aging GS1 barco­ding, scan­ning tech­no­lo­gies, track-and-trace visi­bi­lity tools and a Control Tower function
  • Capa­bi­li­ties were deve­loped to deliver parcels and final-mile add-on services to enable e-commerce and small-customer direct deliveries
  • Typical effect/result

    • Reduced cost in produc­tion and wareh­ou­sing more than offset slight increases in deli­very to custo­mers, resul­ting in net cost decrease
    • Improved service through better deli­very perfor­mance, accu­racy and infor­ma­tion about order status, resul­ting in higher customer satis­fac­tion and lower cost in expe­diting and back orders
    • Increased sales through conver­sion of some distri­butor sales to direct, gaining new accounts based on improved service and new final-mile value-added services (extended deli­very), as well as by adding the e-commerce channel
    • Taken toge­ther, an overall 5% point EBITDA increase poten­tial was unlocked
